How often do your key clients explain your firm using the same language that is on your website or in your pitch deck?
Your brand promises were probably informed by client research and then debated and refined through internal meetings. Sales materials get adjusted and personalised for each use case.
Meanwhile delivery evolves in response to individual styles and changing client expectations.
Over time a gap appears. One that threatens to undermine, rather than strengthen, your firm’s reputation.
How your firm is described by others, based on their own experiences and the interactions of others they know, becomes detached from how the firm talks about itself.
The bigger your brand alignment gap the harder it becomes to retain clients and convert new prospects.
Without realising it, your firm is making promises that clients don’t see being delivered. When prospects look for peer proof to support claims in your pitch documents, they struggle to find it.
For example, many testimonials and reviews highlight the expertise of individuals. But when it comes to supporting brand promises around personalisation, innovation or communication, the evidence is often a lot thinner.
Firms tend to see reputation and client experience as separate workstreams.
Marketing owns the promise. Business Development makes the promise. Client-facing teams own the delivery. Each does its job well in isolation, but nobody has the time or tools to check they line up.
The result is a quiet drift.
The promises in the adverts, website, pitch decks and proposals tell a different story from actual experiences that clients share through reviews, testimonials and casual referrals.
Where the two become mis-aligned, clients notice long before your leadership team does.
To clients, inconsistency is risk; and risk undermines trust.
You have probably started thinking about where there are gaps in your brand alignment.
BD is hearing the same soft objection in pitch meetings. Partners have a hunch something isn’t right. Marketing notices a theme in the odd negative review.
These anecdotes are hard to act on, and even harder to defend in front of a board that wants to see proof.
The solution is one of the shifts we highlight in our book, Listen Differently - look for signals beyond the research. In this case, it means treating your brand promises and client experiences as one dataset; after all, they’re the two sides of your brand coin.
Then analyse both sides using the same framework, so you can directly compare the strengths, weaknesses and proof within each brand promise.
This rigour provides evidence, and evidence drives coordinated action.
Encouragement to be more responsive, or send clearer emails falls on deaf ears. It’s too vague, and most people review their own work and then assume the reminders are aimed at someone else.
But pointing to the size of the gap, and tracing that back to real client comments, gives your reporting teeth. It shows people where the brand promises are falling down and how clients feel about it.
Not all gaps are warnings, some highlight missed opportunities. They show you the teams and situations who consistently nail it, and the ones who make strong promises and then find ways to exceed those expectations.
That’s internal best practice worth replicating. But first you have to find it.
Continuously tracking the brand alignment gaps, gives you clarity around 3 things:
That clarity changes conversations internally.
Marketing and BD get something firmer than opinion to bring to investment discussions. Leadership gets a shared, evidenced definition of what great client experience actually looks like at the firm.
The external conversation changes too. When your promise and your clients' experience genuinely align, it builds trust and strengthens reputations. It’s what makes a case study credible instead of promotional. It’s what turns a satisfied client into one who makes referrals without being asked.
Public reviews and testimonials tend to celebrate your happiest clients and most visible wins: the star partner, the standout deal, the headline result.
They rarely tell the more common stories or highlight the experiences that most clients actually feel.
Clients, prospects and referrers all notice the gap. So do your colleagues. They may only have their own anecdotes or kitchen conversations, but they know something is off.
Take 5 minutes today to read your home page or recent pitch document with fresh eyes. Does the promised experiences match the peer proof being offered? Do clients use the same words, or focus on the same value drivers?
